GUIDE · 02 · SME

Implementing AI in an SME.

Costs, subsidies and the steps, in order.

Implementing AI in a small or medium-sized business works best in five steps: pick one workflow and measure it, check the foundations, get the team using AI safely, audit the workflow, then build, hand over and measure again. The first two steps are free. A workshop costs €525 per track, an audit starts at €1,000, and a build of one workflow typically costs €5,000–15,000. In Flanders, training can still be subsidised through the KMO-portefeuille until the end of 2026, but advice on AI and IT development cannot. In Brussels, the digitalisation premium can refund 25% to 70% of a consultancy mission that digitalises your processes. This guide by innops lists each step, what it costs and the subsidies per region, checked against the official pages in October 2026.

THE FIVE STEPS

What should an SME do first, and what does each step cost?
  1. STEP · 01Free · a few hours

Pick one workflow and measure it

Choose a task that repeats every week, takes real hours and has a clear right answer. Write down how it runs today and how long it takes: that's the baseline every later step is measured against.

Example: a knowledge base built with an LLM
  2. STEP · 02Free · 2 minutes

    Check the foundations

Is the information the task needs written down somewhere? Is there one person who would own a new system? Ten questions show where your organization stands and where the biggest gap is.

  3. STEP · 03€525 per track · 2 hours

Get the team using AI safely

Agree on a one-page set of ground rules and give people hands-on practice on their own work. Optional, but adoption is what makes every later build pay off.

    Hands-on AI workshop
  4. STEP · 04From €1,000 · 1–2 days

    Audit the workflow

Someone sits with the people doing the work and writes down what to build, what to skip and what it would cost. The memo fixes the scope and the price of the next step.

AI audit of your work processes
  5. STEP · 05Typically €5,000–15,000 · 4–12 weeks

    Build, hand over and measure

One workflow into production, tested on real cases, with an owner on your team. Then compare against the baseline from step one at 30, 60 and 90 days.

SUBSIDIES IN FLANDERS AND BRUSSELS

Which subsidies for AI still apply in 2026?

What counts is where your company is based, not where the supplier is.

Flanders · VLAIO

  • Training, until the end of 2026. Through the KMO-portefeuille, a small company gets 30% and a medium-sized company 20% back on training from a registered provider, up to €7,500 a year. VLAIO lists AI courses under the digitalisation theme. innops is not a registered provider, so our workshop doesn't qualify.
  • Advice: cybersecurity only. Since 1 February 2026, advice is only subsidised on the digitalisation-cybersecurity theme. IT development was never eligible, so an AI audit or build doesn't qualify.
  • The KMO-portefeuille stops. VLAIO states that from 1 January 2027 no new applications are possible. In 2026 you can still apply while the annual budget lasts, within 14 days of the start of the training.
  • Innovation projects. VLAIO development projects subsidise 25–50% of costs for genuinely new products or processes, with a minimum of €25,000 in support. That's for innovation, not for buying a standard assistant.

Brussels · Brussels Economy and Employment

  • Digitalisation premium: still open. An SME with an operating seat in the Brussels-Capital Region can get 25% back on a consultancy mission that digitalises its internal processes, products or services, rising to at most 70% for starters and companies recognised as exemplary, with a ceiling of €10,000. The mission must be a one-off of at most six months, not ongoing subcontracting.
  • Apply before you start. The request goes through MijnBEW at the latest the day before the mission starts; the decision follows within four months. The consultant must also qualify: consultancy as their main activity, specialised in the field, active as a consultant for at least two years, and independent of your company. innops started in 2025, so it doesn't meet the two-year condition yet.
  • Consultancy and training premiums: suspended. Since 12 August 2026, Brussels has suspended its general consultancy, consultancy for economic transition, training and hiring premiums for the 2026 budget year. Applications filed before that date are still handled.

  • Investment deduction. Small companies can apply the investment deduction to some software, including AI licences, and a higher rate to certain digital investments. Your accountant decides whether a purchase qualifies.

Sources: VLAIO, KMO-portefeuille: support for training and advice and artificial intelligence subsidies; Brussels Economy and Employment, digitalisation premium and reorganisation of the business premiums. All checked on 14 October 2026. innops is not a subsidy adviser and not a registered KMO-portefeuille provider. Read the official page, or call VLAIO on 1700 or Brussels Economy and Employment, before you count on a subsidy.

COMMON MISTAKES

  • Buying licences before anyone knows which workflow they're for.
  • Running a pilot without an owner, so it never reaches production.
  • Skipping the baseline, so nobody can say whether it helped.
  • Letting AI answer customers with no human check on prices or commitments.
  • Forgetting the website: if customers find you through search, check what AI search engines can read.

QUESTIONS

Questions SMEs ask before starting with AI.

Where should a small company start with AI?

With one workflow, not with a tool. Pick a task that repeats every week, eats someone's hours and has a clear right answer: answering the same customer questions, sorting incoming enquiries, drafting quotes from a template, pulling data out of PDFs. Write down how it works today and how long it takes; that's your baseline. Then check whether the basics are there: is the information the task needs written down somewhere, and is there one person who would own a new system? If the answers are mostly no, fix that first — the free AI readiness assessment shows where. If they're yes, a short audit tells you whether AI is the right fix and what it would cost. Buying licences before you know the workflow is how AI becomes an unused subscription.

Is there a subsidy for AI in an SME in 2026?

It depends on the region. In Flanders, the VLAIO KMO-portefeuille refunds 30% (small company) or 20% (medium-sized) of training from a registered provider until the end of 2026, up to €7,500 a year; advice only for cybersecurity, IT development never. The scheme stops on 1 January 2027. innops is not a registered KMO-portefeuille provider, so our workshop, audit and build don't qualify there. In Brussels, SMEs with an operating seat in the region can apply for the digitalisation premium: 25% to 70% of a consultancy mission that digitalises internal processes, up to €10,000, applied for before the mission starts. The consultant needs at least two years of consultancy activity, and innops started in 2025, so our missions don't qualify yet. Brussels' consultancy and training premiums are suspended since 12 August 2026. Rules change, so check the official pages before you count on a subsidy.

Do we need an AI policy before we start?

You need a few ground rules, not a thick policy. Since February 2025 the EU AI Act asks companies that use AI systems to make sure the people using them have sufficient AI literacy, and GDPR already applies to any personal data you paste into a tool. For a small company that comes down to a one-page agreement: which tools are allowed, what may never be pasted into them (customer data, contracts, passwords), who checks AI output before it reaches a customer, and who to ask when in doubt. Add a short training so the team knows what the tools can and can't do. Systems that make decisions about people, such as hiring or credit, carry heavier obligations; get legal advice there. This is general information, not legal advice.
